The cheapest time to find a packaging flaw is before the mold is cut. Structural prototyping is the ladder that gets you there: rough paper mockups to feel the geometry, precise structural samples to test the function, and distribution testing to prove the pack survives reality. Brands that skip rungs of the ladder pay for the lesson in tooling changes and launch delays.

The Scenario: The Bottle That Fell Over

A beverage brand designs a sleek bottle. The structural sample stands fine on a flat desk - and falls over in the refrigerator door shelf, which is where the target buyer actually stores it. A $300 mockup round catches the problem; a $30,000 mold change would have followed if the brand had gone straight to tooling. The lesson: prototype in the real context, not the ideal one.

Four rungs, each answering a question before the next investment:

1. Rung 1 - Paper mockups for geometry and ergonomics Cut-and-fold mockups in the actual board or a simulant test the shape: does it feel right, stand, stack, open? Use them in consumer sessions too - users respond to physical objects differently than to renders.

2. Rung 2 - Structural samples for function Produce a precise structural sample (3D-printed for rigid parts, die-cut for fiber) and test the functions the real pack must perform: sealing, dispensing, resealing, stacking, cold storage. Test with the real product - water activity, oiliness, and temperature change the results.

3. Rung 3 - Distribution testing before tooling Run the pack through a distribution simulation (ISTA 2A or ASTM D4169) with the real product inside: vibration, drops, compression, and conditioning. This is the test that catches the flaws that mockups cannot show.

4. Rung 4 - Pilot production validation After tooling, run a pilot batch and re-verify the critical properties (seal strength, dimensions, drop survival) against the samples. Tooling changes are now expensive; the pilot is the last cheap correction point. Document the data - it becomes the product specification.
