How many sample rounds does a packaging project need?
Most programs run four stages: a concept mock-up, a structural prototype, a production-intent sample from the actual tool or process, and a first-article approval. Splitting the ladder lets the brand reject a concept before tooling is cut, which is far cheaper than revising a tool. Compressing the stages saves schedule only until a defect appears late, at which point recovery costs more than the time saved.
What should be checked before approving a packaging sample?
Approve against the specification: dimensions and tolerances, material and grade, print and color to the master standard, structural performance, fit with the filling or packing line, and the sustainability documents the specification requires. Each criterion needs a named evidence document or test result. A sample approved on appearance alone can pass review and still fail at scale, because appearance verifies neither tolerance nor performance.
Why do packaging sample rounds slip the launch date?
Because the rounds that slip are the evidence ones, not the tooling ones. Late artwork, an unresolved recycled-content declaration, a single approver on leave, or an unfrozen specification all delay a launch even when the physical sample is ready. Put a named owner, an entry condition, and a deadline on each round, and treat artwork and evidence as parallel workstreams with their own gates.
How far in advance should sampling start?
Work backwards from the in-market date and reserve the full ladder: one to two weeks for concept, two to four for structure, three to six for a production-intent sample, one to two for first-article approval, plus two to four weeks each for artwork approval and the sustainability evidence pack. The artwork and evidence tracks often run longer than the physical rounds, so schedule them first, not last.
Who should approve a sample stage?
Name an approver and a deputy for every round, and give the approval a definition of done. Quality owns the specification checklist, regulatory owns the evidence, engineering owns structural fit, and the project lead owns the deadline and the change log. A single approver with no deputy is a launch risk during the exact weeks a decision is needed. Authority should be named, not discovered.
What happens if a sample fails?
Treat it as a gate outcome, not a setback. Record the defects against the checklist, decide whether the failure is tolerance, material, print, or evidence, and route the fix to the round that owns it. A structural failure sends the program back a stage; an evidence gap does not. The point of the ladder is to make a failure cheap and visible at the round it happens, rather than at the launch it ruins.
